Types of Consulting
The word consulting covers disciplines with different clients, economics, and skill requirements. Understanding the differences matters whether you are choosing a career path or deciding which kind of advisor a problem actually requires.
Management consulting
The broadest category, covering organizational performance: operating models, cost structures, processes, and change programmes. Clients are usually C-suite or divisional leadership. Work is heavily interview-driven and depends on structured problem-solving more than on any single technical domain.
Typical questions: why has our cost base grown faster than revenue, how should this division be organized, why do our projects overrun.
Strategy consulting
Concerned with where to compete and how to win: market entry, portfolio choices, pricing strategy, mergers and acquisitions. Engagements are shorter, smaller, and more senior than management consulting, with heavy emphasis on market analysis and financial modelling.
Typical questions: should we enter this market, what should we acquire, how do we defend against a new entrant.
Engineering consulting
Applies engineering discipline to design, feasibility, and delivery: technical due diligence, design review, owner's engineer services, failure investigation. Deliverables are technical documents rather than slide decks, and professional liability is real, often carrying certification and sign-off responsibility.
Typical questions: is this design adequate, will this asset survive the design life, why did this equipment fail.
Energy consulting
A hybrid of engineering and commercial advisory for the power, renewables, hydrogen, and industrial sectors. Work spans feasibility, grid connection strategy, revenue modelling, and decarbonization planning. Strong regulatory content, since energy markets are shaped as much by policy design as by physics.
Typical questions: is this project bankable, how do we secure a grid connection, what is the levelized cost of this configuration.
Technology consulting
Systems, data, and digital capability: platform selection, implementation, cybersecurity, data and AI programmes. The largest category by revenue globally, and the most implementation-heavy — a substantial share of the work is delivery rather than advice.
Typical questions: which platform should we adopt, how do we scale this pilot, how do we secure our operational technology.
Choosing the right advisor
The frequent client error is hiring a strategy firm for a problem whose binding constraint is technical, or an engineering firm for a problem whose binding constraint is organizational. A good diagnostic question: if this recommendation were implemented and failed, would the failure be technical, commercial, or organizational? Hire for that answer.
Example: one problem, four different advisors
A utility faces rising outage rates. A management consultant investigates maintenance planning and crew productivity. A strategy consultant examines whether the asset portfolio should be divested. An engineering consultant analyses asset condition and failure modes. A technology consultant proposes predictive maintenance analytics.
All four are plausible. The correct choice depends on the binding constraint. If assets are genuinely at end of life, no analytics platform or reorganization will fix outage rates — and a report recommending either wastes a year.
